About the Project

We worked with a client that writes, reviews, and translates highly technical manuals, including large PDF documents for industrial and agricultural equipment with diagrams, icons, tables, and structured technical content.

Their team had already started building an AI pipeline for these documents, but the stack had an architectural bottleneck right at the beginning: a local setup built around IBM Granite and self-hosted inference on a dedicated machine. For this use case, that approach introduced unnecessary complexity while still falling short on quality, speed, and multimodal document understanding.

In a short consulting session, we helped unblock a team that had been stuck for months by reframing the problem: instead of trying to force a weak local model into a demanding document workflow, we recommended an API-first approach with Gemini 2.5 Flash, which was far better suited for OCR-heavy PDFs, retrieval workflows, and production reliability.

From there, the work expanded into broader technical guidance around RAG architecture, chunking strategy, overlap configuration, safer enterprise AI adoption, structured outputs, and where AI should assist human reviewers rather than replace them.
